The Integral AI Ladder · Capability × Conviction

Where you are.Where you're going.The stairs between.

Every climb is the same shape. Integral installs an AI operating system and walks you up it, one rung at a time, from glorified Google to work that’s done before you sit down.

§ 01 · The Ladder

Six rungs.
Platforms you stand on, stairs in between.

The levels are the platforms. The milestones between are the individual stairs. Your job is never the whole wall, just the next step up.

  • L0Off the ladder

Not using AI in their work at all.

    AI isn't for me. I haven't started.

  • L1Chatbot

Raw ChatGPT or Claude in a browser. No tool connections, no context strategy. Ask a question, hope for a good answer.

I use AI, but it's glorified Google.

Graduate when: Uses an AI chat tool for work at all.

  • L2Connected

An agent connected to their tools and loaded with their world: clients, projects, people, to-dos. Answers and acts informed by their actual business.

    It actually knows my work.

Graduate when: Tools connected, context vault populated, and the daily-use habit formed.

  • L3Commander

Custom skills and slash commands encode their recurring workflows. Repeatable, high-leverage output on demand.

I have my own buttons that do my job.

Graduate when: Custom skills built, and actually invoked, not just created.

  • L4Autonomous

Scheduled triggers; agents work on their own. You show up to work already prepared and synthesized, and spend the day on core decisions, not mundane tasks.

My work is done before I sit down.

Graduate when: Scheduled triggers firing on their own, and acted on.

  • L5Augmented

No longer needed as the decision-maker in that role; the system runs it and you move on to other things. Near-impossible today: the aspirational ceiling.

    It runs without me.

Graduate when: Self-monitoring agents that propose their own improvements, with minimal hand-holding.

The engine

Daily use is the engine

The habit of using the system every day is what builds the context vault and moves you up. Skip it and the context goes stale: the grass dies. It isn't a rung; it's measured beside your level as a standing health signal.

§ 02 · Two Axes

How high,
and how hot.

Every person carries two glyphs, never one. A Level, what they’ve built. And a Conviction state, whether it still lights them up. Collapse them and you hide the churn.

Capability · How high

The Level: what you've built and actually use. Six rungs, graded objectively from what's installed and invoked, not from opinion.

Conviction · How hot

The wow state: whether the system still lights you up. Tracked separately, because capability and conviction come apart, and the gap is where churn hides.

Fresh

wow in the last 3–4 weeksInternal

Recently wowed. The spark is lit and the system feels alive.

Cooling

no wow in 4–6 weeksInternal

Watch closely: engineer the next breakthrough before it fades.

Faded

no wow in 6+ weeksInternal

Re-aha intervention. Capability without a felt win doesn't stick.

The end state

Internalized

After ~3 organic wows, or a quarter held at Fresh, the system becomes automatic. They just think with it now, and active monitoring relaxes.

Internal · stripped for clients

The safety rail

You're never demoted

If a habit lapses, you keep your level and carry an at-risk flag instead. Demotion would punish progress; the flag surfaces the problem without erasing the climb.

§ 03 · The Roadmap

Three blocks.
One climb, L1 to L4.

The steps are fixed; the pace is yours. Same sequence for everyone. Only how often you meet changes. Pick a lane and watch the timeline rescale.

Block 1L1 → L2 · Connected

Foundation

The agent knows your world, and you use it every day.

5 assignmentsGate · ≥2 tools connected · context vault populated · daily-use streak.

What you’ll have

an AI agent loaded with your world (clients, projects, people, priorities) that you reach for every day, giving informed answers on your actual work instead of generic ones, plus the daily habit that keeps it fed.

Block 2L2 → L3 · Commander

Leverage

You have your own buttons that do your job.

6 assignmentsGate · ≥3 custom skills built, and invoked weekly.

What you’ll have

your own toolkit of one-command workflows (custom slash commands) that run your most repetitive jobs on demand, turning hours of manual work into repeatable, high-leverage output you trigger whenever you want it.

Block 3L3 → L4 · Autonomous

Autonomy

Your work is done before you sit down.

4 assignmentsGate · ≥2 scheduled triggers firing, and acted on.

What you’ll have

scheduled agents that prepare and synthesize your work automatically, so you show up to finished output (briefs, digests, triaged inboxes) and spend your day on the decisions only you can make, not the busywork.

L0 → L1 · Only for true non-users; most people start at L1 or above. For those, it’s a single step: use ai for 3 real work tasks this week.

§ 04 · The Homework

Fifteen assignments.
Grouped into calls.

Each call reviews what you finished and previews what’s next. The grouping is fixed; your pace decides which week each call lands. Every step shows its why, a concrete example, and an objective done-when.

Marked steps are wow checkpoints. A finished assignment with no felt win is a yellow flag: the capability landed but the conviction didn't catch. Those are the moments the coach engineers on purpose. The first self-achieved wow is mandatory within four weeks.

§ 05 · The Rhythm

One call a week.Review, then preview.

The whole map is yours on day one, so the destination never goes foggy. Each call looks back at what got done and forward to the next stair, never a sheer wall, just “move your right foot.”

01

Review

What you completed since the last call, confirmed live, not self-reported. Your level, how close to the next, your conviction state, and any wow gets logged.

02

Preview

Your next assignment for the stretch ahead, scaled to your lane. You leave every call knowing exactly what to do next.

Answerable at any moment

  • 01Where am I?
  • 02What's next?
  • 03How far to the top?

§ 06 · Start Climbing

Move your
right foot.

The first session engineers a real win on a real problem, before the system is even finished. From there it’s one stair at a time, all the way to work that’s done before you sit down.
